Organisations that rely on traditional institutional authority and tightly controlled corporate messaging are finding it increasingly difficult to build employee loyalty and customer engagement, according to a new analysis of leadership dynamics in the artificial intelligence era.

The shift reflects a broader change in how trust is formed across public life and commerce. Rather than defaulting to institutional reputation, employees and consumers are increasingly placing faith in individuals whose communication feels authentic and relatable.

According to Adrian Cook, Chief Executive of experiential learning consultancy React and founder of The Trust Pyramid Ecosystem, the trend presents both a challenge and a risk for modern organisations.

"We have reached a point where many people trust individuals more than the institutions they represent," says Cook. "In some cases, people are willing to overlook behaviour that would once have destroyed credibility because they believe the person is more ‘genuine’ than The Establishment. Authenticity has become one of the strongest trust signals in society, but authenticity and trustworthiness are not the same thing.” Cook’s note of caution- ‘if these individuals lack reliable empathy, over time the trust invested in them will prove to be misplaced."

The rapid proliferation of social media and AI-generated content has accelerated this shift by prioritising visibility and emotion while making it harder for audiences to verify expertise. As a result, credibility is frequently evaluated on personal connection rather than institutional legacy.

For regional and national businesses, the implications extend directly to workplace culture and commercial performance. Senior executives can no longer expect positional authority alone to command internal alignment or customer loyalty. Instead, trust must be continually demonstrated through transparent behaviour and human judgement.

While artificial intelligence offers significant advantages in operational speed and content generation at scale, experts note that automation cannot simulate genuine empathy or organisational integrity. As synthetic content becomes commonplace, human judgment and direct connection become proportionately more valuable to stakeholders.
